Picking a freight forwarder is one of the highest-leverage decisions an importer makes, yet most people choose on a single number: the quote. The trouble is that quotes are easy to make look cheap by leaving things out. A good forwarder is judged on the total landed cost and on what happens when something goes wrong — not on the headline rate. Here are the seven questions that reveal which kind you're talking to.

1. "Is this quote all-in, and what exactly is excluded?"

The single most important question. A cheap ocean rate can hide destination charges, ISF, customs bond, chassis, drayage and last-mile. Ask for the quote broken into line items and ask specifically: what is NOT included? A confident forwarder answers instantly. If you want zero surprises, ask for a DDP (door-to-door, duty paid) quote — one number, everything in.

2. "Have you shipped my product type and HS code before?"

Lithium batteries, cosmetics, food, branded goods and machinery each carry their own rules. A forwarder who has cleared your category knows the documentation, the correct HS code, and the inspection risks. 3. "Who handles customs at destination, and what's your plan if it's held?"

Clearance delays are where "cheap" shipments turn expensive in daily storage fees. Ask who files the entry, how they handle an inspection or duty dispute, and who pays if cargo is held. With a true DDP service, the forwarder absorbs that risk; with a bare freight quote, you do.

4. "How do you communicate, and how fast?"

Time zones and language gaps cause most importer headaches. You want a named account manager who replies the same business day on a channel you actually use — email, WhatsApp, WeChat. "We'll get back to you" is not a process. A responsive forwarder will quote within hours, not days.

5. "Can you show tracking and proof of past performance?"

Ask for milestone tracking (booked, departed, arrived, cleared, delivered) and for references or case examples on your lane. A forwarder proud of their record shares it. Vague answers are a red flag.

6. "What insurance options do you offer?"

Carrier liability is minimal — often a token amount per kg, nowhere near your cargo value. A serious forwarder offers all-risk cargo insurance and explains what it covers. If insurance never comes up, that tells you something.

7. "Are you the actual operator, or reselling someone else's service?"

Many "forwarders" are middlemen layering margin on another agent. That's not always bad — but every extra layer adds cost and slows problem-solving. Ask whether they control origin pickup, export clearance and the carrier relationship directly.
